The HubSpot maturity curve
Most HubSpot conversations start with hubs and licences. This one starts with where you actually are. Five stages, what each one gives you, and what has to be true about your data and process before the next stage is worth paying for.
The curve: five stages, not five price tiers
The rise from a basic contact database to an AI augmented revenue engine is a data and process path, not a product upgrade path. Most SMEs start at Foundational or Structured, and buying the next hub does not move you up the curve on its own.
- Foundational, CRM only. Contacts, companies and deals on the free CRM. Manual data entry, no dedupe, the default pipeline and no automation.
- Structured, plus Marketing Hub. Custom properties and pipelines, forms, templates and email sequences, and simple contact workflows.
- Managed, plus Operations Hub. Deal workflow automation, the Custom Report Builder and dashboards, and data quality and validation rules.
- Optimised, plus Sales and Service Hub. Marketing, Sales and Service aligned, attribution reporting and lead scoring, playbooks, sequences and forecasting.
- Strategic, AI augmented, plus Data Hub and Breeze AI. Breeze Agents for prospecting, content and service, Breeze Studio for agents without code, and Agent Hub oversight with AI forecasting.
What changes at each stage
Read this by row rather than by column. Governance is the row clients underestimate most.
| Dimension | Foundational | Structured | Managed | Optimised | Strategic (AI augmented) |
|---|---|---|---|---|---|
| Hubs involved | Smart CRM (Free) | Plus Marketing Hub | Plus Operations Hub | Marketing, Sales and Service | Plus Data Hub and Breeze AI, all hubs |
| Data and hygiene | Manual entry, duplicates likely | Standard properties, basic validation | Dedupe rules, required fields enforced | Enriched records with firmographics and intent | Breeze Intelligence automatic enrichment |
| Automation | None | Simple contact workflows | Deal workflows and task automation | Sequences and playbooks across hubs | Breeze Agents acting autonomously |
| Reporting and insight | Manual exports | Standard reports | Custom Report Builder and dashboards | Attribution and predictive lead scoring | AI forecasting and Agent Hub oversight |
| Governance and ownership | Ad hoc, no named owner | Informal owner, undocumented process | Named CRM owner, basic permissions | RevOps function with defined roles and SLAs | RevOps plus an AI usage policy, humans stay in the loop |
Optimised is typically achievable within six to twelve months of focused, phased delivery. It is not a default target for every client.
How this plays out by hub
A client rarely moves in lockstep across all three hubs. Sales usually leads, with Marketing and Service catching up as data and process mature.
| Hub | Foundational | Structured | Managed | Optimised | Strategic (AI augmented) |
|---|---|---|---|---|---|
| Sales Hub | Manual deal and contact logging | Meeting scheduler and basic templates | Sequences, task automation and deal rotation | Playbooks, quotes and forecasting | Breeze Prospecting Agent and AI deal insights |
| Marketing Hub | No Marketing Hub, forms only | Landing pages, forms and email marketing | Workflows and basic lead scoring | Attribution reporting and predictive lead scoring | Breeze Content and Social Agents, AI campaigns |
| Service Hub | No Service Hub, email support only | Shared inbox and basic ticketing | Knowledge base, SLAs and ticket routing | Feedback surveys, playbooks and analytics | Breeze Customer Agent, tickets resolved by AI |
