HubSpot implementation for operational businesses

Most teams use about ten percent of HubSpot. The other ninety percent is where the saving lives. We configure it around the way your business actually sells, services and reports, and the first version is live in weeks rather than a quarter.

You do not have a software problem. You have a fragmentation problem.

Leads arrive in eight places. Deals move through three. Customer issues live wherever someone happened to see the message first. Management reporting waits on a Monday morning spreadsheet update that is stale before the meeting starts.

The effort is already there. The data is already there. What is missing is the connecting layer: one place where commercial work actually happens, and where a manager can see live truth without asking anyone for an update.

That is the job HubSpot can do. It is not the job most HubSpot instances are doing, because most were configured from the demo flow rather than the operating model.

02

We start with the operating model, not the settings screen

Most CRM projects begin with fields, stages and pipeline screens. We begin with how the business runs: where leads arrive, where deals stall, who owns the handover, and where AI can safely remove admin without creating operational risk.

  1. Diagnose. Real workflows, lead sources, ownership, and where data is missing or duplicated.
  2. Design. Lifecycle stages, pipeline stages, mandatory fields and the reporting rhythm managers will actually use.
  3. Configure. Hubs, properties, lead routing, deal stages, SLAs, permissions and audit trail.
  4. Automate. Repeatable admin into workflows, with human approval wherever judgement matters.
  5. Integrate. Email, calendar, WhatsApp, ERP, finance and BI, only where each one earns its place.
  6. Train. Reps, managers and admins. Adoption is a design problem, not a memo.
  7. Optimise. Workflow backlog and dashboards refined against the questions the business is actually asking.

What a properly configured HubSpot gives you

Sales Hub

Deals tracked by stage, owner, value and close date instead of by spreadsheet. Tasks and sequences created automatically rather than depending on each rep's memory. Weighted pipeline and close-date reporting instead of forecasting by judgement. Lost reasons captured and reported. A dashboard that shows activity, movement and risk, so managers stop chasing reps for updates.

Marketing Hub

Forms that create contacts, companies and sales alerts instead of being copied across by hand. Segmented campaigns and automated nurture. Lead source and pipeline influence tracked, so the argument about lead quality ends because both teams share the same lifecycle definitions.

Service Hub

Tickets tracked by status, owner and priority rather than living in someone's inbox. Response and resolution times visible. A knowledge base for the questions that get asked constantly. Escalation rules that surface retention risk early rather than after the complaint.

Breeze AI, inside the workflow

AI supports account research, outreach drafts, call summaries and next-step capture, reviewed by the rep before anything is logged. Predictive lead scoring is tier dependent, so we size it during discovery rather than assuming it.

04

Should you buy HubSpot at all?

Sometimes not, and we will say so. We score CRM fit across nine weighted areas, and for a typical operationally complex SME HubSpot scores 86 out of 100, ahead of Salesforce at 82, Zoho at 78, Microsoft Dynamics at 72, Pipedrive at 70 and Katalyst at 64. Those are indicative and should be validated against your real operating model.

HubSpot wins when sales, marketing, service, reporting, automation and AI need to sit on one commercial layer. It is the wrong answer when you need enterprise governance and complex object modelling, when the Microsoft stack already dominates, or when a simple sales-led pipeline is genuinely all you need.

Be aware that HubSpot is priced by hub and tier, so cost climbs with multiple hubs, paid seats, marketing contacts, AI usage, onboarding and integrations. We size the platform to the operating model rather than the headline price. The CRM Fit Finder runs the same diagnostic in about eight minutes.

05

What it costs and how we charge

A HubSpot implementation is quoted as a fixed price for the build, typically delivered in four to six weeks, with training priced alongside it. That covers pipeline and lifecycle design, hub configuration, named automations, dashboards, integration work and handover.

We quote fixed scope and a fixed fee. Never a day rate, because a day rate pays us to be slow.

  • Milestone terms of 20/30/50. Twenty percent to start, thirty at the midpoint, fifty on completion.
  • No platform licence from us. You pay Microsoft, Azure or HubSpot direct, at your own rates, and you own the tenant. If you stop working with us, nothing switches off.
  • Support in blocks after handover, rather than a retainer you cannot exit.
  • Quotes are valid for 30 days and carry the acceptance criteria in writing.

Where the shape of the work is not yet clear we start with a fixed-price discovery, and it converts into the build price if you go ahead. If we do not think there is a case, we say so and you keep the discovery output.

Your HubSpot licence is paid direct to HubSpot at your own rate. We do not resell it and we do not take a margin on it.

06

Common questions

We implement HubSpot as an independent consultancy and we do not resell licences, so there is no commission shaping the recommendation. If HubSpot is the wrong platform for your operating model, we will tell you and score the alternatives.
